A Project Management Overview: Integrated Construction and Drilling Schedule Optimalization At Wellpad Area Using 4D Visual Planning on ABC Gas Project Development

Abstrak

The ABC Gas Project Development PT Pertamina EP Cepu is categorized as National Strategic Project (Proyek Strategis Nasional-PSN) located in Bojonegoro, expected in 2021 to produce 171.8 MMSCFD (annual average) of pipeline quality sales gas for export. The ABC Gas Development project is Time Driven project. The great challenge is on the Project planning especially for scheduling matters. The scopes are Gas Processing Facilities, Gathering pipelines and Sales Gas pipelines, Drilling and Constructions at two Wellpads. In this discussion, we will only discuss Drilling and Constructions at two Wellpads. X wellpad consist of 4 wells, Y wellpad consist of 2 wells. Due to small numbers of wells, ABC gas project development plan to use only one Drilling Rig, its serial sequence will be commenced in term of efficiency. NO SIMOPS operation between Wellpads Constructions and Drilling is introduced in early schedule planning. The executor for the Drilling and Wellpads Construction is different, here we finds interface efforts is a great challenges. Also we finds that in the Gas Processing Facility at engineering phase, there are a numerous potential change in process licensors that might have a significant impacts to the scope and the update schedule.

Here we can say that the dynamics of the schedule is arise. The stakeholders understanding to the dynamics of the schedule is begin to decrease due to many potential changes and tools to communicate the issue is not suitable. The symptoms of Schedule Delays were identified when integrated schedule of Gas Processing Facilities, Drilling and Wellpads Constructions Windows is proposed by the executors. The delivery schedule plan of first gas to the Gas Processing Facility is forecasted 3 months delay. This will be a main problem for the project.

The conventional planning methods using Gant Chart of Primavera tools is introduced earlier to plan the sequence of E-P-C-C. Numerous potential change that already described before, will make Schedule Rev 0 of Gas Processing Facility will turn to Schedule Rev 1 (Rebaseline) at engineering phase. During this periods, the project team works together on Schedule Forecasting activities to overcome interface schedule based on updated conditions. The challenge are: more changes happened on the development of Schedule Rev 1 (Rebaseline) process, the more complex of schedule development, and more decrease the understanding of Interface Schedule acknowledge by project stakeholders. The gant chart schedules tend to be less communicative.

To address the challenges, avoid project delays in planning stage, two main concerns to be improved are method and tool in developing and forecasting Schedule Rev I (rebaseline) and Interface Schedule of Drilling and Constructions Wellpads. Solutions of SIMOP method is then implemented on Interface Schedule of Drilling and Constructions Wellpads, even though the Drilling Execution Time is not disturbed, the well completion time windows is allowed to overlapped with Wellpad Constructions. This will save durations of time and avoid delays of First Gas delivery to Gas Processing Facility for 3 months ahead. Meanwhile to avoid the decreasing understanding of complex Gant Chart Schedule, 4d visual planning is implemented to brings the communicative ways of presenting complex sequence, and give brief understanding in a visual sequences. The level of acceptance is increasing.

The results shows that in a project management overview of schedule planning and monitoring, using 4d visual planning will be much persuasively to understand and support to describe complex sequence of SIMOPS and Integrated Schedule. 4d visual planning is recommended for use in another project that highly dependent on dynamic interface activities.
